Deep vs. shallow
Shallow work: emails, meetings, scrolling, “quick calls.” Easy to do. Easy to replicate. Worth little.
Deep work: writing, building, strategy, learning. Hard to do. Hard to replicate. Worth everything.
Most people spend 80% of their day in the shallows and wonder why nothing changes. Flip the ratio.
The 4 rules
- Work deeply. Do not wait for focus to happen. Schedule it. Same time, same place, phone in another room. Your brain learns the ritual.
- Embrace boredom. If you grab your phone at every red light, you train your brain to demand distraction. Let yourself be bored. Focus is a muscle.
- Quit social media. Do not ask “does this give me any benefit?” Ask “is this the best use of my attention?” Keep the tools that pass. Cut the rest.
- Drain the shallows. Batch email. Say no to fake-urgent meetings. Give shallow work a strict budget and stick to it.
The 4-hour truth
You cannot do deep work all day. Four hours is the realistic ceiling for most people. That is good news.
Four focused hours beats ten distracted ones. Protect four hours and you will out-produce your old self by a mile.

- Phone in another room. Every tab closed but one.
- When it ends, write one sentence: what did you ship?
- Repeat for 5 days. Then make it permanent.
